AI Productivity Tools: Which Ones Save Real Time

A million AI tokens cost $0.97 on Monday, a record low and less than half the summer high, according to Silicon Data's index as reported by the Motley Fool. Cheap inputs mean more tools, cheaper tools, and a longer list of things your team could be trialling. That is a problem, because cheaper software does not make a team change how it works, and that change is where the hours come from.

Where the hours actually go

Before shortlisting anything, work out where the week disappears. In the Canadian small businesses we work with, four buckets account for most of the recoverable time.

Writing the same thing again. Quotes, proposals, follow-up emails, job descriptions, product listings, customer replies that differ by two details. Highly repetitive, low judgment, easy to check.

Moving information between systems. Reading a number off a PDF and typing it into accounting software. Copying an enquiry from an inbox into a CRM. Re-entering a purchase order. Nobody puts this on a job description and everyone does it.

Finding what you already know. The pricing from the similar job two years ago. Which supplier had the shorter lead time. Where the current version of the safety policy lives. This one is invisible until you measure it, and then it is often the biggest bucket.

Meetings and the admin that follows them. Notes, action items, the summary email, the CRM update, the thing you forgot to write down and had to ask about again.

The first two categories carry most of the return for most businesses, because they cover work that happens every day in every role. Document search pays back later but pays back larger, once enough of your files are indexed to trust the answers. Three purchases that usually disappoint

A tool that speeds up a step that was not the bottleneck. If your proposals take four days, and three and a half of those days are waiting for a manager to review, a drafting tool moves you from four days to three days and twenty minutes. Real, but small, and not what you were sold.

A specialist tool bought before the general assistant was tried properly. Plenty of teams buy a dedicated AI email writer while half the staff have never uploaded a past example into the assistant they already pay for. Exhaust the general tool first, then buy the specialist for whatever it genuinely cannot do.

A tool that produces more output than anyone can check. Volume without review creates a different kind of cost, which we called workslop. Ten drafted proposals that each need a careful read are worse than three good ones.

How to prove a tool saved time

Most AI purchases are judged on how the tool feels to use, which is why so many renewals happen without evidence. A four-week test with a stopwatch settles it.

Pick one task with a clear start and end. Writing a quote. Summarising a site visit. Reconciling a supplier invoice. Not "admin" and not "communication."

Time five instances before you start. Actual minutes, written down, by the person who does the work rather than the person who bought the tool.

Run four weeks, then time five more. Four weeks is long enough to get past the awkward phase and short enough that people remember the baseline.

Buy fewer tools than the market wants you to

Falling token prices push vendors to launch more products, not fewer, and a ten-person company can easily end up with six AI subscriptions that overlap. Each one carries a seat cost, a login, a data processing agreement, and a small amount of attention from someone who has other work.

One general assistant for everyone, plus at most two specialists chosen against the buckets above, covers the ground for most businesses under fifty staff. Review the list every six months and cancel anything nobody can point to a saved hour for. That review is usually worth more than the next purchase.

Buying five specialist tools first produces per-seat sprawl, five logins, five data agreements, and staff who use none of them properly.

Why do most AI tool rollouts fail to show a return?

Usually because nobody changed the work. A tool that drafts a proposal in two minutes saves nothing if the proposal still waits three days for a signature. The time comes out of the process only when the step that used to take the time is genuinely removed, so look at where the delay actually sits before you buy anything to speed up the drafting.
